CRM for Ecommerce & D2C Brands — Built for Cart Recovery, WhatsApp Support, and RTO Reduction
A D2C CRM is not a B2B sales CRM. It has to hold Shopify orders, abandoned carts, WhatsApp conversations, COD verification calls, Shiprocket AWB status, RTO reasons, and refund tickets in one workflow — with segments the growth team can actually target. We build that CRM in 10 to 16 weeks on a fixed-price contract.
- ✓Abandoned cart recovery over WhatsApp, SMS, and email in one flow
- ✓WhatsApp Business API two-way order support with agent routing
- ✓COD verification, RTO scoring, and prepaid nudges to cut return-to-origin
- ✓Shopify, WooCommerce, Razorpay, Shiprocket, and Delhivery integrations
- ✓Customer segments by LTV, AOV, city, SKU, and repeat-order behaviour
Why a D2C CRM has to think differently from a generic sales CRM
Most CRM software is built for a company that sells software. It assumes an inside sales rep, a pipeline stage called "Negotiation", and a 30 to 90 day sales cycle. A D2C brand's reality is the opposite. The "lead" is an anonymous cart on Shopify at 11 pm. The "close" is a Razorpay payment or a COD confirmation. Between those two moments the customer bounces between Instagram DMs, a WhatsApp support chat, a Meta Ads click, and a shipping partner's tracking page. Then the real work starts — RTO reasons, refund requests, exchange coordination, and the second order sixty days later that decides whether the CAC ever pays back.
Dropping a Zoho, HubSpot, or Salesforce template on this workflow gives you a pipeline nobody uses, a support inbox disconnected from the order table, and a growth team that exports CSVs to segment customers because the CRM cannot see AWB status, NDR reasons, or Shopify tags. Fruxinfo builds ecommerce and D2C CRMs the other way around — order-centric, WhatsApp-first, and integrated with the shipping and payment stack from day one. Same India time zone, fixed-scope contract, and full source-code handover so the brand is never locked into a per-seat SaaS again.
Who this ecommerce and D2C CRM is built for
We build for founders and growth heads at D2C brands and mid-market ecommerce businesses in the 500 to 50,000 orders-per-month range where Shopify plus a spreadsheet plus a WhatsApp shared login has stopped scaling. Typical fit: apparel, jewellery, and accessories brands running Instagram and Meta Ads with 30 to 45 per cent RTO. Personal care, beauty, and wellness brands with subscription and refill workflows. Food, beverage, and gourmet brands with hyperlocal delivery, cold-chain windows, and expiry-tracked SKUs. Home decor, kitchenware, and furniture brands with high-AOV COD orders and pre-dispatch verification calls. Consumer electronics, gadgets, and accessories brands with warranty and RMA workflows.
If your team currently juggles Shopify admin, a Google Sheet for RTO reasons, a shared Gmail for support, WhatsApp Web on the support manager's laptop, and a Klaviyo account nobody has touched in three months — this page is for you.
Modules we build into an ecommerce and D2C CRM
Every D2C CRM starts with a customer master, order master, and Shopify sync — then layers the modules that a growing brand actually runs on. The core modules on almost every build: unified customer record with order history, WhatsApp thread, support tickets, LTV, AOV, and RTO ratio in one screen. Abandoned cart pipeline with automated WhatsApp, SMS, and email sequences and manual agent takeover for high-AOV carts. WhatsApp Business API integration with agent routing, canned replies, image and catalog messages, and green-tick verification support.
On top of that: COD verification workflow with IVR or agent call, RTO scoring model (city, pincode, product, order value, first-time vs repeat) and automated prepaid conversion nudges. Shiprocket, Delhivery, Xpressbees, Ecom Express, and DTDC AWB sync with live status pull, NDR reason capture, and re-attempt scheduling. Returns, refunds, and exchange workflow with photo evidence, QC status, and Razorpay refund trigger. Loyalty, referral, and repeat-order dashboards with cohort retention curves. Segmentation engine that pushes audiences into Meta Ads Custom Audiences, Google Ads, and Klaviyo or a native email module. The owner opens one dashboard every morning and sees yesterday's GMV, today's cart-recovery target, WhatsApp SLA, RTO percentage this week, and the top three refund reasons — in a single screen.
- ›Unified customer 360 — orders, WhatsApp, tickets, LTV, RTO ratio
- ›Abandoned cart recovery over WhatsApp, SMS, and email with agent takeover
- ›WhatsApp Business API with agent routing, canned replies, and catalog
- ›COD verification with IVR or agent call and RTO risk scoring
- ›Shiprocket, Delhivery, Xpressbees, Ecom Express AWB sync with NDR capture
- ›Returns, refunds, and exchange workflow with Razorpay refund trigger
- ›Loyalty, referral, and subscription refill workflows built in
- ›Segments pushed to Meta Ads, Google Ads, and email in one click
How the cart-to-delivery workflow actually runs in the CRM
Abandoned cart and RTO are where every off-the-shelf ecommerce CRM breaks. A single Shopify cart can generate three WhatsApp touches, one COD verification call, an AWB update, an NDR event, a re-attempt, and finally a delivery or an RTO — and none of the SaaS tools stitch that journey together in one record.
Our D2C CRM holds all of this in one connected timeline. A cart abandons and enters a sequence — WhatsApp message at 30 minutes, SMS at 4 hours, email at 24 hours, and an agent nudge for carts over ₹2,000 AOV. If the customer replies on WhatsApp, the sequence stops and an agent picks up the conversation on the same thread. When the order is placed as COD, the RTO score fires — if the pincode, product, and customer risk score cross a threshold, an IVR verification call goes out and prepaid conversion is offered. On dispatch, the AWB is pulled from Shiprocket in real time. On NDR (non-delivery reason), the CRM captures the reason and auto-schedules a re-attempt or a WhatsApp confirmation. On RTO, the reason is coded, the SKU is tagged, and the customer's LTV is updated. Six months in, the growth team can answer "which product-city combinations RTO above 40 per cent" without a CSV export — that one workflow is usually why a brand moves off Shopify's built-in tools.
How we deliver an ecommerce CRM project
Every D2C engagement begins with a founder scoping call and a store audit. The delivery lead reviews your Shopify or WooCommerce backend, current RTO percentage, WhatsApp support volume, shipping partner mix, and refund tickets from the last 90 days. Within a week you receive a written blueprint document with module list, wireframes, integration list, and a fixed-price, fixed-timeline quotation. No hidden T&M billing, no per-seat SaaS trap.
Build runs from our Ahmedabad office over 10 to 16 weeks depending on scope and integration surface. Every fortnight there is a Zoom demo of what shipped that sprint — real screens on your data, not slideware. We migrate historical customer, order, and RTO data from Shopify, your shipping partner exports, and any existing support tool. Training happens over two Zoom sessions with the support and growth teams plus a printed cheat sheet in English and Hindi. Go-live is staged one module at a time — abandoned cart first, then WhatsApp support, then COD verification, then returns. After go-live we stay on a fixed-fee monthly retainer for support and enhancements, and you own the source code, database, WhatsApp API account, and deployment accounts from day one.
What a typical D2C CRM engagement looks like end-to-end
A recent representative D2C engagement: an apparel brand out of Ahmedabad running 8,000 orders per month on Shopify, 62 per cent COD, RTO hovering at 34 per cent, and a two-person WhatsApp support team on a shared login. The founder could not answer "what is our RTO on ₹1,500-plus COD orders shipped to Tier-3 cities" without a full afternoon in Google Sheets. Cart recovery was a Klaviyo email sequence that nobody had audited in six months.
We scoped a Laravel plus MySQL CRM with modules for Shopify sync, unified customer 360, abandoned cart across WhatsApp, SMS and email, WhatsApp Business API with agent routing, COD verification with IVR, RTO scoring, Shiprocket AWB sync with NDR capture, and returns and refunds with Razorpay trigger. Timeline: 12 weeks, fixed price ₹7.5 lakh. Data migration: 18 months of Shopify orders, customer tags, and RTO events. Training: two Zoom sessions plus an on-site day with the support team.
Four months post go-live, the founder reports abandoned cart recovery up from roughly 4 per cent to 11 per cent GMV recovered, RTO down from 34 per cent to 22 per cent on flagged orders after prepaid nudges, WhatsApp first-response time under 3 minutes on 90 per cent of tickets, and the growth team pushing weekly Meta Ads Custom Audiences straight from CRM segments. Similar shape ships for beauty and wellness brands with subscriptions (₹8-14 lakh), high-AOV furniture and decor brands (₹10-18 lakh), and lean early-stage D2C MVPs (₹1.5-4 lakh).
Tech stack, integrations, and compliance the CRM ships with
Backend: Laravel (PHP 8.2) or Node.js with Express, chosen on integration surface. Database: MySQL, occasionally PostgreSQL for larger multi-brand deployments. Frontend: Next.js with React and Tailwind. Mobile apps for support agents and dispatch on the shop-floor: React Native or Flutter — one codebase, iOS and Android. Hosting: AWS Mumbai region by default, or your existing DigitalOcean, Hetzner, or on-prem server. Every deployment is containerised, backed up nightly, and monitored 24x7 as part of the retainer.
Standard integrations included: Shopify, WooCommerce, and Magento order and product sync. Razorpay, Cashfree, and PayU payment and refund APIs. Shiprocket, Delhivery, Xpressbees, Ecom Express, and DTDC AWB sync with webhook-based NDR capture. WhatsApp Business API via Meta or an approved BSP (Gupshup, Interakt, or AiSensy). Meta Ads and Google Ads Custom Audience push. Compliance: no card data touches the CRM (PCI scope stays with Razorpay or Cashfree), GST-compliant invoicing, DPDP-aware customer consent flags on WhatsApp opt-in, and full audit trails on refund and RTO actions.
What a D2C CRM build costs and how long it takes
Fixed-scope, fixed-price. Compact CRM builds for a lean early-stage D2C brand start at ₹1.5 lakh to ₹3 lakh and ship in 8 to 10 weeks — Shopify sync, abandoned cart WhatsApp flow, and a basic support inbox. Mid-size D2C CRMs with WhatsApp Business API, COD verification, Shiprocket integration, RTO scoring, and returns workflow typically fall in the ₹4 lakh to ₹9 lakh range and ship in 10 to 14 weeks. Larger multi-brand or high-volume builds with subscription, loyalty, referral, IVR verification, and a mobile agent app run ₹10 lakh to ₹20 lakh over 14 to 20 weeks. Support retainers post go-live start at ₹15,000 per month. Every quote is written after the scoping call — no per-user-per-month subscription trap and no surprise upsells six months later.
